Search used to be one box. Now it is three rooms, and your competitors are at the party in two of them while you stand in the first one, refreshing your ranking and wondering where everyone went.

Here is the short version. SEO gets you into the list of blue links. AEO gets you pulled into the direct answer that sits above those links, the featured snippet or the AI Overview. GEO gets your brand named inside a ChatGPT or Perplexity reply when someone asks for a recommendation. Same business, three different doors, and most people are only watching the one.

So when we talk about SEO, AEO, and GEO, we are not talking about three competing fads fighting to be the next big thing. We are talking about three surfaces that already exist, that already send leads, and that each reward slightly different work. This is the stack. Here is how it fits together.

And it is not a small shift. 25.11% of Google searches now trigger an AI Overview, up 57% in a single quarter, according to Conductor's 2026 benchmarks. More than 200 million people now start their research inside an AI chat rather than a search box. If your whole plan is "rank on Google," you are optimising for a results page a growing chunk of your buyers never reach.

What the three-layer stack actually is

Think of it as three floors of the same building. Each one has its own door, its own crowd, and its own way of deciding who gets let in.

  • SEO (search engine optimisation) wins the traditional results page: the ten blue links, the map pack, the image carousel. The reader scrolls a list and picks.
  • AEO (answer engine optimisation) wins the direct-answer surfaces: featured snippets, People Also Ask, knowledge panels, voice results, and Google's AI Overviews. The engine reads your page and hands the answer back without a list.
  • GEO (generative engine optimisation) wins citations and mentions inside AI chat: ChatGPT, Perplexity, Gemini, Claude. The model decides which brands to name when someone asks it to recommend one.

The important bit, the bit most guides skate past, is that each floor has a different person standing on it. The person scrolling blue links, the person reading an AI Overview, and the person chatting with ChatGPT are at different points in the same decision. They behave differently, and they convert differently. Win one floor and miss the other two and you are catching a third of the people who were looking for exactly what you sell.

The good news: the three layers share a foundation. The work is not three separate jobs. It is one job done well, then adapted at the edges. We will get to the order to do it in. First, the layers.

Layer 1: SEO, still the foundation

SEO is not dead. It has been declared dead roughly once a year since 2011, and it keeps turning up to its own funeral. What is true is that it is no longer the whole game. It is the floor the other two layers are built on.

Here is why that matters. AI models learn from the same web Google crawls. Clean schema, sensible internal linking, fast pages, and links from sites that actually matter all feed into how an AI evaluates whether you are worth citing. If your SEO foundation is shaky, AEO and GEO are an uphill walk in the rain.

The 2026 SEO essentials have not changed much, which is either reassuring or boring depending on how you feel about technical audits:

  • Technical hygiene: fast pages, a crawlable structure, and Core Web Vitals that do not embarrass you.
  • Keyword research mapped to the questions buyers actually type, not the ones that look impressive in a pitch deck.
  • Topic clusters that show real depth in your category instead of one thin page per service.
  • Links earned from credible sites, not bought in bulk from somewhere with the word "premium" in the name.

Layer 2: AEO, winning the answer surfaces

AEO optimises for the moment a search engine extracts a direct answer from your page and shows it above the blue links. Featured snippets, People Also Ask boxes, AI Overviews, knowledge panels, voice results. The query gets answered, and your job is to be the page it got answered from.

This is the layer most businesses undervalue, usually because the win is hard to feel. A snippet win is often a zero-click win. The reader gets the answer and never visits. So why bother? Because your brand name just sat above the fold for thousands of queries, for free, while the ten links below it scrapped over the leftovers. That impression compounds quietly, like interest you forgot you were earning.

A dental practice we looked at last year is the cleanest example we have. Ranking position 3 for their main service keyword, Google Ads ticking over, traffic perfectly reasonable. Leads: flat for eighteen months. The reason was not on the results page they kept checking. A growing share of their category's searches now triggered an AI Overview, and they were not in a single one of them. Two competitors with thinner sites and weaker domain authority kept showing up, because their FAQ content was better structured and they had more mentions elsewhere. Being on page one was never the problem. The answer was being delivered before page one was even visible.

The tactics that consistently win AEO are not exotic:

  1. Question-shaped headings. Match the exact phrasing of the query you are answering. If people ask "how much does X cost," that is the heading. Not "Pricing Overview."
  2. Short answer paragraphs near the question. Forty to sixty words, direct, no warm-up. Snippets and AI Overviews lift the concise bit, so give them a concise bit to lift.
  3. Genuine lists. Numbered for steps, bulleted for options. Procedural snippets are pulled from lists more often than not.
  4. Schema markup. FAQPage, HowTo, and Article schema all raise the odds of being chosen. Google's structured data documentation walks through the implementation.

GEO is the newest floor and the one most marketers have not built a plan for. The win condition is blunt: your brand gets named, out loud, when someone asks a generative AI to recommend a business in your category. Not ranked. Named.

The mechanics are different from the first two layers. GEO leans less on ranking and more on how the wider web talks about you. The signals that move it:

  • Presence across the web. How often your brand turns up alongside topical context, so the model has seen you in the right company.
  • Quotable content. Sentences, stats and claims an AI can lift and attribute cleanly. Vague filler gives a model nothing to cite.
  • Third-party signal. Reddit threads, Wikipedia, industry publications, podcasts. The places that are not your own website vouching for you.
  • Retrieval-friendly structure. Clear HTML, semantic headings, no answers trapped inside JavaScript or a carousel a crawler cannot reach.

Here is the opinion we will plant a flag on: AI search optimisation is not a premium add-on, it is table stakes in 2026. Any agency quietly charging extra for "AI visibility" either has not built it into their process or is treating it as an upsell. With 800 million people using ChatGPT every week and 87% of AI referral traffic coming from ChatGPT alone, this is not the future. It is Tuesday.

GEO also rewards patience, which is the part nobody wants to hear. Fully automated content churned out in bulk does not get cited, because the things AI engines look for, original data, real expertise, clear structure, are exactly the things bulk content lacks. Notice what does not change across the rows: good content and a clean site sit under all three. The differences live at the edges, in how you structure, phrase, and distribute. That is why building them together is far less work than building them one at a time. One well-made page, lightly adapted, can earn a rank, a snippet, and a citation. Three half-made pages earn you a headache.

Which layer to fix first

Most teams should build in this order. Not because the later layers matter less, but because each one needs the one before it to work.

  1. SEO first. Without the foundation, the other layers wobble. Get technical hygiene, topic clusters, and real authority signals in place before anything else.
  2. AEO second. This is your quick-win quarter. Take pages that already rank, add question headings, tight answers, and schema, and start collecting answer-box positions while the slower work compounds.
  3. GEO third. The longest payoff and the clearest 2026 differentiator. Start measuring citations now, build the third-party signal, and shape your content so an AI can quote it. The brands that started this in 2025 are already named in answers their competitors have not noticed yet.

Now the part most agencies leave out, because it talks them out of work. Sometimes the answer is none of the above, not yet. If your whole site is a dozen thin pages, you do not have a three-layer problem. You have a content shortage. Optimising three layers of almost nothing is like polishing all the windows on a house with no roof. Go and build something worth optimising first, then come back and we will happily argue about schema. We would rather tell you that on a free call than take your money to decorate an empty room.

Where brands get the stack wrong

The same four mistakes turn up again and again. None of them are exotic. All of them are expensive.

  • Treating them as rivals. SEO, AEO, and GEO are not three teams fighting for one budget. They are three outputs of mostly the same work. Pick one and ignore the rest and you cede two surfaces to whoever did not.
  • Chasing volume over structure. Ten well-built, specific, genuinely useful pages beat a hundred keyword-stuffed ones for AI visibility every time. The model is not counting your posts. It is reading them.
  • Measuring only rank. If your dashboard tracks position and nothing else, AEO and GEO are invisible to you even as they decide whether you get found. Add citation and answer-box tracking or you are flying blind on two of three floors.
  • Assuming existing SEO already covers it. Competent traditional SEO does not automatically produce AI visibility. The brief changed; most programmes did not. "We already have someone doing SEO" and "we show up in AI answers" are two different sentences, and the gap between them is where leads leak out.
